Case study
Southern Roof
Retail and storm roofing across Florida, built on two family companies.
The vision
Build the leading residential roofing platform, starting in Florida. Running a roofing company taught us that the model needs two businesses. Storm roofing goes where the weather has hit and opens new markets. The retail business stays in place as the permanent local home for service, repairs and re-roofs.
The opportunity
- Roofing is one of the largest U.S. trades, with about 99,000 contractors employing about 253,000 people (IBISWorld, 2024).
- Every roof eventually needs replacing, and a leaking roof cannot wait, so demand holds up through economic cycles.
- The industry is highly fragmented, and most contractors are small and local. A platform can share demand generation, purchasing, systems and a back office across many of them.
The partnerships
We met with more than 25 roofing companies before choosing our first. Tampa Bay Roofing Services, a third-generation retail roofer with more than 700 five-star reviews, stood out for the quality of its work and for an owner who had reinvested in the business. Working inside it showed us the value of insurance-claim roofing that is not tied to one market. So we partnered with Roof Pros Storm Division, whose trained teams deploy to storm-hit areas and guide homeowners through restoration from start to finish. Its owners wanted to keep a meaningful stake and grow through new locations, which matched our plan.
Both companies were strong in the field and needed the same things to grow: a demand engine that did not depend on word of mouth or the next storm, sales leadership, data on every lead and job, and a modern back office.
Early results
- 1,000+ bps gross margin improvement at Tampa Bay Roofing Services, after a supplier RFP and good, better and best tiers.
- Platform run-rate revenue up about 65% since entry.
- A central call center built in two months.
- Owens Corning Platinum Preferred Contractor since October 2026. A solar business now runs alongside retail roofing.
- Expanded the storm response business into two new markets in the first six months: Wisconsin and Connecticut.
